OPERATING FRAMEWORK

Understand how the business works—and where it needs attention.

The EX-OS Operating Framework is the approach behind The Executive Exchange. It helps small businesses, nonprofits, and independent operators examine eight connected areas, recognize gaps, and plan practical improvements.

WHY IT MATTERS

One recurring problem can involve several areas.

A missed deadline might involve unclear steps, missing information, uncertain responsibility, or more work than the available time can support.

The framework helps you examine these connections before deciding what to change. It provides a consistent way to review the business while allowing the solution to fit its size, purpose, and resources.

You can begin with one issue. You do not need to rebuild the entire business to make a useful improvement.

EIGHT CONNECTED AREAS

Look at the work from eight useful perspectives.

Use these questions to consider how the business sets direction, completes work, manages resources, and improves over time.

01

Strategy

Purpose, priorities, goals, and the choices that guide the business.

Ask: Do we know what matters most and what we are working toward?

02

Workflow

The steps, tasks, handoffs, and recurring activities needed to complete the work.

Ask: Is there a clear way to move work from request to completion?

03

Knowledge

The information, records, documentation, and experience needed to operate.

Ask: Can we find and use the information we need when we need it?

04

Alignment

Responsibilities, decisions, communication, expectations, and commitments.

Ask: Is it clear who is responsible, who decides, and what has been agreed?

05

Finance

How money is planned, tracked, compared, and used to support decisions.

Ask: Do we understand our costs and have the information needed to plan spending?

06

Capacity

The time, people, tools, equipment, supplies, and resources available for the work.

Ask: Can our available resources support the commitments we are making?

07

Standards

The procedures, requirements, checks, and expectations that guide consistent work.

Ask: Is it clear what acceptable work looks like and how it is checked?

08

Optimization

How results are reviewed, lessons are applied, and recurring problems are addressed.

Ask: Do we review what happened and use what we learn to improve?

A PRACTICAL EXAMPLE

Customer requests keep getting delayed.

Start by reviewing how a request is received, assigned, completed, and followed up. This may reveal a missing step in Workflow, unclear ownership in Alignment, or missing details in Knowledge.

If those are clear, review Capacity: is there enough time or help to complete the work? Consider Standards as well: has an expected response time been defined?

A practical improvement might be a shared request log, a named owner, a short checklist, and a regular review of overdue requests.

HOW THE FRAMEWORK IS USED

Turn an observation into something the business can use.

The framework guides assessment, planning, process improvement, documentation, and implementation.

01

Understand & Prioritize

Describe what is happening, examine the connected areas, and choose the issue that needs attention first.

02

Build & Organize

Create the process, checklist, record, plan, or responsibility structure needed to address the issue.

03

Put Into Practice

Use the improvement in daily work, confirm ownership, and review whether it is helping.

CHOOSE YOUR STARTING POINT

Begin with the issue you can see.

If you are unsure where to begin, the Business Health Assessment provides questions across all eight areas to help you review the current condition.

If you have already completed the assessment, use your emailed responses to choose one priority. You can request support without completing it again.

If you already know the challenge, go directly to Support and describe what needs to work better.
